These two models are primarily aimed at developers and enterprises seeking to deploy powerful AI capabilities at scale with low latency. What might initially appear to be a minor technical detail is, upon closer inspection, a strategic move that realigns OpenAI's entire product portfolio and simultaneously raises fundamental questions about pricing trends in the AI ​​API market.

The GPT-5.4 mini operates more than twice as fast as its predecessor, the GPT-5 mini, and achieves performance scores on key benchmarks that come close to those of the significantly more expensive flagship model, the GPT-5.4. On the SWE-Bench Pro—a demanding test for autonomously resolving real-world software errors—the model scored 54.4 percent, compared to 45.7 percent for the older GPT-5 mini. On the OSWorld-Verified benchmark, which tests computational task execution capabilities, the GPT-5.4 mini achieved 72.1 percent—remarkably close to the 75.0 percent of the larger flagship model.

Nano: Minimal cost, maximum scalability

GPT-5.4 nano positions itself as the most affordable model in the entire GPT-5.4 family. Priced at $0.20 per million input tokens and $1.25 per million output tokens, it is tailored for applications where speed and cost-efficiency are more important than maximum reasoning depth. Typical use cases include text classification, data extraction, ranking tasks, and supporting coding workflows as a subagent—a specialized auxiliary processor within a larger AI system coordinated by a flagship model.

The underlying architecture follows a clear industrial logic: Flagship models like GPT-5.4 handle planning and decision-making at a high level. Smaller models like mini and nano execute specific subtasks in parallel and quickly. In OpenAI's Codex environment, using GPT-5.4 mini for subtasks consumes only 30 percent of the quota utilization of the flagship model. This means that developers effectively receive significantly more AI workload per budget unit without compromising the overall quality of the system.

The question is: More performance, but at what price?

GPT-5.4 mini, at $0.75 per million input tokens and $4.50 per million output tokens, is significantly more expensive than the older GPT-5 mini, which cost $0.25 per input and $2.00 per output token. This price increase of three times for input and 2.25 times for output contradicts OpenAI's public statements, which consistently emphasize efficiency gains and cost reductions. While the model does indeed perform significantly better in absolute terms, for companies that have based their calculations on older pricing models, the switch represents a substantial increase in operating costs.

Compared to the competition, the picture is mixed. DeepSeek V3.2, with an entry token of $0.28, remains significantly cheaper. Google's Gemini 2.5 Flash, with an entry price of $0.30 and a context window of one million tokens, offers a competitive price-performance ratio. Anthropic's Claude Sonnet 4.6, with an entry token of $3.00 and an exit token of $15.00, is priced above the GPT 5.4 mini. OpenAI's models are therefore not the cheapest in their class, but they position themselves as a premium option with superior coding performance and deep integration into the entire OpenAI ecosystem.

Context window as a competitive factor

An often underestimated technical advantage of GPT-5.4 mini is its context window of 400,000 tokens – a capacity that allows very large codebases, extensive documentation, or large datasets to be processed in a single model call. For developers working on complex software projects, this capability is of considerable practical value: instead of having to laboriously break down information into smaller fragments, they can process entire project files and visual references in a single operation.

Here, too, a market logic is evident: While OpenAI relies on a 400,000-token window with GPT-5.4 mini, Google's Gemini models offer even larger contextual windows of up to one million tokens. The competition for the largest context window is therefore not only a technical contest, but also an economic one: Whoever can process more context at once enables more complex agent-based workflows without costly caching and query architectures.

On the one hand, it strengthens user loyalty and promotes the widespread adoption of new models. On the other hand, it signals that OpenAI considers GPT-5.4 mini the standard backbone for its consumer product – a positioning that is likely to replace the older GPT-5 mini in the medium term.

ChatGPT surpassed 900 million weekly active users in February 2026, making it one of the fastest-adopted software products in the company's history. OpenAI also boasts over 50 million paying consumer subscribers and more than 9 million paying business users. In a separate funding round, the company secured $110 billion in new capital from SoftBank, Nvidia, and Amazon, at a pre-money valuation of $730 billion.

The Super App: A Paradigm Shift in Product Strategy

Simultaneously with the launch of GPT-5.4 mini and nano, it was revealed that OpenAI is fundamentally restructuring its product development approach. The Wall Street Journal and CNBC both reported that OpenAI plans to merge its web browser, ChatGPT app, and Codex coding app into a single desktop super app. The initiative is being led by Fidji Simo, who was recruited from Instacart to become OpenAI's CEO of Applications in May 2025, and has the backing of OpenAI President Greg Brockman.

Simo explained the move unequivocally in an internal memo to employees: OpenAI had recently spread itself too thin across too many apps and technology stacks. This fragmentation had slowed the company down and made it more difficult to meet its own quality standards. The internal memo and Simo's public statements make it clear that OpenAI has transitioned from a phase of exploration to one of aggressive refocusing – a stance that is gaining even more importance in preparation for a potential IPO.

Atlas, Codex and ChatGPT under one roof

The new super app is intended to unite three core products: ChatGPT, the world's most widely used AI assistant; Codex, the autonomous AI programming agent that has recently proven surprisingly powerful; and Atlas, OpenAI's AI-powered web browser. Whether other services, such as Sora for video generation, will be integrated into the super app is currently undecided. The mobile ChatGPT app will remain unaffected by the redesign. A specific release date for the desktop super app is not yet known.

To achieve this goal, as many of the 900 million weekly users as possible need to be converted into paying high-volume users. Fidji Simo's formula for this is clear: ChatGPT must become the central productivity platform, seamlessly integrated into the daily work routines of professional users and businesses.

Competitive pressure from Anthropic and the enterprise market

The transformation into a super app and the more aggressive enterprise focus are not happening in a strategic vacuum. Anthropic, OpenAI's main rival in the premium segment, is gaining significant ground in the enterprise market. It is estimated that around 70 percent of companies adopting AI services for the first time now choose Anthropic as their platform – a turning point that directly challenges OpenAI's dominant market position in the enterprise sector. While OpenAI doesn't expect to reach profitability until 2030, Anthropic's financial forecasts could indicate that the company will be profitable as early as 2028.

OpenAI's response is the Superapp strategy: an integrated desktop environment that seamlessly combines productivity tools, AI agents, and its own browser, eliminating the need for competitors in its professional workflow. The success of this strategy hinges on how convincingly and quickly the Superapp can be delivered. The introduction of GPT-5.4 mini and nano has far greater economic implications than technical benchmarks alone can convey. It accelerates the transition to a world where AI capabilities are no longer viewed as an expensive resource limited to a few top-tier systems, but rather as a scalable infrastructure that can be integrated into production processes. Combined with the Superapp strategy, this creates an ecosystem that aims to embed OpenAI as a ubiquitous productivity layer in the workplace – comparable to the role Microsoft Office played in the pre-digital era.

The price increase compared to older mini models signals that OpenAI is leveraging user dependency to drive higher average revenues. Those who have built their workflow on GPT-5.4 mini are unlikely to switch easily to a cheaper competitor – the integration costs are too high, and the network effects of the OpenAI ecosystem too strong. The combination of technological leadership, user loyalty, IPO preparation, and super-app consolidation paints a picture of a company that aims to cement its position as the infrastructure layer of artificial intelligence – before the competition finally catches up.
