When this engineer then moves to Customer B, they have to start the entire learning process from scratch. While there may be some carryover (techniques for integrating legacy systems, general best practices), the bulk of the context-dependent insights is lost.

Furthermore, every customization an engineer writes becomes a long-term commitment for the organization. If Customer A receives a bespoke integration script that only runs on their specific database version, that script will require maintenance for years. When the database version is updated, when business processes change, when new integration points are needed, the script must be adapted again. This maintenance is a fixed cost that accumulates with each additional customer. One hundred customers, each with one hundred bespoke scripts, create a technical debt burden that grows exponentially.

An engineer manually managed governance by verifying that certain data elements didn't fall into the wrong hands, that access control was enforced, and that data lineage was traceable. A knowledge fabric would automate lineage and policy enforcement by embedding these requirements directly into the data flow architecture.

This technological transformation is not trivial. It requires substantial investments in architecture, semantics, and infrastructure. But once these investments are made, the economies of scale become obvious.

An automated system performs the same review identically tens of thousands of times. This means that context-aware platforms can actually deliver better governance results than approaches based on forward-deployed engineers or other manual processes.

For regulated industries, this means that the shift to context-aware platforms is not a regression in governance quality, but rather an improvement. Auditors should be able to see complete, unalterable traces of every AI operation, including information about which data was used, which models were applied, and which governance rules were reviewed. This is indeed a stronger audit position than relying on manual human review.

The implications for different customer segments

While the general shift from FDE-dependent to context-aware models is inevitable, it manifests itself differently in different customer segments.

For midmarket organizations, this shift is transformative. Historically, these organizations often couldn't afford the costs of forward-deployed engineers, effectively excluding them from enterprise AI solutions. Context-aware platforms that are scalable and require minimal customization are opening up these markets. A midmarket financial services provider can now access a platform that already understands how financial services work, without having to spend millions on customization.

For large enterprise customers, the shift doesn't mean less transformation. A large organization could still afford the cost of a significant FDE presence. But such an organization could now choose whether to invest in that direction or instead adopt a context-aware platform and focus its internal expertise on monitoring, validating, and continuously improving the platform, rather than on the tedious writing of custom code.

For systems integrators and consulting firms, this shift signifies a fundamental transformation of their business models. Companies that traditionally generated value through manual customization and integration will find that this source of value is eroding. This is not inevitably fatal, but rather requires repositioning. Consulting firms can change their role from "implementer who writes code" to "strategic advisor who leads business transformation." Measuring platform maturity and implementation quality

Another diagnostic test is how quickly a second and third implementation can be carried out for a specific class of customer organizations. If the first implementation at a financial institution takes six months, but the second and third take six weeks, this is a good sign that the platform is scaling and accumulating knowledge about the domain. If every implementation takes six months, regardless of the implementation number, this signals that no real scaling is taking place.

The long-term implications for the AI ​​industry structure

The shift from FDE-dependent to context-aware models has broad implications for the structural development of the AI ​​industry.

Platform providers will differentiate themselves more strongly based on their ability to codify deep contextual intelligence for specific domains or industries. A provider with genuine expertise in financial services domains, and the ability to codify that expertise into their ontologies, semantic models, and governance structures, will have a significant competitive advantage over providers with generalist approaches.

This, in turn, means that specialized vertical platforms are likely to outperform generic horizontal platforms. A specialized financial services provider can understand that compliance requirements are domain-specific, that risk modeling methods vary, and that customer classification follows industry standards. A generic provider with a broad customer base would have to generalize these specificities, leading to suboptimal results.

This also implies that the AI ​​industry is undergoing a kind of consolidation, where deep domain expertise is becoming a defensible differentiator.
